Drained my lower unit on my 115hp mercury and noticed water ran out first then the oil ran out. The lower unit lever leaked oil or I have never had a problem with it. Was alarmed to see about a cup full of water pour out prior to the oil. The oil wasn't milky at all, it looked as if the two were not mix at all. Is there seals I need to change?
gaskets on drain and fill screws is where I would start. Maybe a prop shaft seal and shift linkage seal
Take it somewhere and have it pressure tested if it holds pressure then the screw gaskets were leaking. If it doesn't hold pressure than you know the seals are bad and need replaced. Better to do it now instead of filling it back with oil putting it back in the water and having it filled with water again. YouTube has some videos on how to pressure test it on your own if your the mechanical
type.
There are "no"' gaskets on the fill or the drain screws! I would s=assume that these are some type of rubber o-ring on the screw itself?

I changed mine this week and the seal on the lower plug didn't come out with the plug. Had to remove it separate. Check up on the threads and you should see them. You'd be leaking oil if they weren't there.
If none are there that would be your problem.
Found out that the flat washers were basically in pieces and degraded, bought two new ones at basspro and pressure checked the lower unit with no air leaks (bubbles) at the shaft so it's all good ��
Fill it back up and get back on the water!
